Performance Max is an automated campaign type in Google Ads that delivers ads across all of Google’s major channels from a single campaign. Instead of managing separate campaigns for Search, Display, YouTube, Shopping, Gmail, and Maps, Performance Max simplifies things by combining them.
I wrote this guide for UK ecommerce and lead generation business owners and marketers. After reading, you'll know how Performance Max works, when it suits your business, what it costs, how to set it up and how to avoid common mistakes.
What is performance max in google ads?
Performance Max is Google's all-in-one campaign type that uses machine learning to serve your ads across Search, YouTube, Display, Discover, Gmail, and Maps. Launched in late 2021, it replaces the need for multiple overlapping campaigns by managing budget, bidding, placement and creative combinations automatically.
With Performance Max, you set your business goals, provide creative assets like images, headlines and videos, and the system finds the best ways to reach potential customers. It dynamically mixes and matches text, images and video to show relevant ads.
Google's system looks at many real-time signals, like device, location and user behaviour, to bid and place ads where your conversion chances are highest. This means less manual campaign setup but more need to provide clean data and clear goals.
What is performance max ads and how do they work?
Performance Max ads are not a single ad format. Instead, they are dynamically created from your assets depending on where the ad shows. You supply a mix of headlines, descriptions, images, logos and videos. Google then assembles these into search ads, display banners, video ads and more.
The core structure is an "asset group," which holds your creative materials and audience signals. You can upload up to 15 headlines, 20 images, 5 videos and some logos. If you lack videos, Google will auto-generate simple video clips using your images and text.
At auction time, the machine learning algorithms combine your supplied assets to create ads that fit the channel and user context. This may be a search result text ad, a banner on the Display Network, or a video on YouTube.
Good quality creative matters because low-quality images or generic text can hurt your brand when assembled automatically. Upload clear, relevant, and varied creative for best results.
Performance max campaign in google ads: what you need to know
A Performance Max campaign in Google Ads simplifies your setup. You just select your business goal (usually sales or leads), assign a daily budget and bidding strategy, then supply your assets and target locations.
You also connect your Google Merchant Center product feed if you run ecommerce campaigns. This feed must be approved and comply with Google's rules for Shopping ads.
The campaign type uses smart bidding to optimise towards your selected conversion goals, which could be form fills, purchases or other set actions. Make sure your conversions are well tracked and properly attributed.
Unlike traditional Google Ads campaigns, Performance Max requires minimal manual audience targeting. You can give "audience signals" to help the algorithm but it will explore beyond these automatically.
Performance max vs demand gen: which suits your business?
Performance Max focuses on bottom-funnel conversions like completed sales and qualified leads by reaching users ready to act. It runs ads across Search, Shopping, YouTube, Display, Discover, Gmail and Maps.
Demand Gen campaigns, introduced more recently, target mid and upper funnel objectives like brand awareness and engagement but do not run on Search or Shopping. Instead, they only serve on YouTube, Discover, and Gmail with the goal of demand creation and nurturing prospects.
In short, choose Performance Max if you want immediate sales or leads. If you want to build interest over time or target new audiences, Demand Gen might be better.
Key differences:
- Performance Max includes Search and Shopping plus other channels; Demand Gen excludes Search and Shopping.
- Performance Max prioritises conversions; Demand Gen supports brand awareness and traffic goals.
- Performance Max bidding focuses on conversion value or volume; Demand Gen includes click maximisation.
- Demand Gen requires strong video assets; Performance Max can work with text and product data.
How much does google performance max cost?
Google charges you per click (CPC) on Performance Max campaigns, so costs depend on bid strategies, competition, and your business niche. There’s no fixed minimum spend, but your campaign needs enough budget to gather conversion data for the machine learning to work.
A good rule in the UK is to start with a daily budget about 10 times your target cost per acquisition (CPA). For example, if you want leads or sales costing £20 each, spend at least £200 per day during testing.
Low daily budgets spread across six Google channels don’t give enough data and can cause poor performance.
Example: UK Ecommerce store budget
- Average order value: £55
- Gross margin: 45%
- Target breakeven ROAS (Return on Ad Spend): 180% (1.8x)
- Daily Performance Max budget: £45
- Estimated average CPC: £0.60
- Expected clicks per month: 2,250
- Conversion rate: 2%
- Monthly sales: 45
- Monthly revenue: £2,475
- Monthly ad spend: £1,350
- Resulting ROAS: 183% (close to breakeven)
Running for a few weeks, optimisations can push conversions higher and ROAS above breakeven.

Step-by-step process to set up a Performance Max campaign
- Verify conversion tracking – Check that real actions like sales or qualified leads are tracked with correct values in Google Ads.
- Create campaign and select objective – Choose "Sales" or "Leads" and pick Performance Max as campaign type.
- Set budget and bid strategy – Start with a daily budget aligned to target CPA or ROAS. Use Maximise Conversions or Maximise Conversion Value bidding.
- Configure location and language targeting – Target people physically in your location and select English.
- Connect Merchant Center (for ecommerce) – Link your approved product feed to show Shopping ads.
- Upload creative assets – Add headlines, descriptions, images, logos and videos. Add audience signals to guide.</p>
- Review settings – Consider turning off Final URL Expansion for precise landing control. Set exclusions if needed.
- Launch campaign and monitor learning phase – Allow two to three weeks for automated optimisation to settle.
Common mistakes with performance max campaigns
- Ignoring conversion tracking quality: Without accurate, value-based conversions, the automation can optimise for the wrong actions.
- Spreading budget too thin: Small budgets divided between multiple asset groups dilute data and slow learning.
- Not using spam protection on lead gen: Bots can create fake enquiries driving up costs and misleading the algorithm.
- Overlooking asset quality: Poor images or missing videos reduce ad effectiveness across channels.
- Cannibalising brand search: Performance Max bids on your brand terms without limits, sending budget to familiar customers instead of new leads.
- Stopping campaigns too early: Performance Max needs a learning window of several weeks before stable results appear.
What it means for you
Performance Max offers an efficient way to reach customers across all Google channels with a single campaign. For ecommerce, it helps combine Search, Shopping, Display and video to maximise sales. For lead gen, it can deliver volume but needs robust spam controls and accurate conversion data.
The automated approach reduces manual setup but demands high-quality creative assets, clean tracking, and sufficient budget. It’s not a fix for poor product/market fit or broken websites.
Used properly, Performance Max can capture incremental sales and leads you’d miss with traditional campaigns.
